I think that it is very important to personally interview a staff member if he or she is being lazy and address the main issue which is causing the problem. Interviews could be taken on Skype as well.

Well the truth is that I do run my own forum, didn't recruit any staff yet. But this would be a major challenge when I scale up my website. Having dedicated staffs are crucial for the forum's success. My suggestion is to monitor their login and activity time. If they are active on the forum, I believe they are working. If they fail to log in or do not spend active hours, they might have got lazy or strayed out of the path.

Actually there are several ways to discipline a lazy staffs depending on their offence and it's very important as a manager to find out reasons behind there laziness towards work.

I have had a lot of lazy staff and I have sacked them because they can collapse my business

I believe forum managers should remove the accounts of those inactive staff members who have been absent from the forum discussions for a significant amount of time without providing any explanation or engaging in any constructive activities.

When a staff gets inactive or lazy , i would talk it out with him or her. He or she might be going through a tough time in his or her daily life. After that and i don't see changes, i might ban him or her.

There's no need keeping staff that aren't performing or do not want to perform. One way or the other, they'll definitely slow others down and the overall effect will not be pleasant.

What do you do when a staff member gets lazy or innactive? Do you have a inactivity tracker where members can say when they will be innactive or is there something you do to keep track as staff members also have life's and sometimes are busy. So what would you do?
I mean staff members must be active it's their job so I think I would give them a warning or things like that or I just would find a new staff if they really are innactive or lazy

Employees should have reasonable reasons, if they have problems it is ok to be inactive for a few days but without any reason they should be given a warning.

I do not have any experience with lazy staff. When I hire staff, he needs to agree on certain things such as creating x number of posts every week apart from moderating posts and users. I never have had a staff who did not fulfill his duty. However, if I ever had a lazy staff, I would remind him of his duty a couple of times and if he continued to avoid being active, I would have no choice but to fire.

Usually it is best to have an hour requirement for how many hours a moderator needs to devote to a forum before they are considered inactive, and a space for them to declare absences in the face of travel or a family emergency, etc. It's like any other job, they need to perform up to spec or they will be fired.

However, it does pay to talk to them before assuming laziness or malicious intent. The most common reason staff members who pass an interview process ghost a position is due to mental health issues due to the job itself or problems with other staff. Talking to them may help them resolve such issues.

Practically, I also like to declare absences if I know that I'm going to be distracted for more than a day or two by an engaging IRL task, that way I don't get a "why did you fall off the face of the earth" message.
